What changed
At Google Marketing Live 2025, Google doubled down on automation across Search, Shopping, YouTube, and Demand Gen. The headliners: more visibility and control for Performance Max, AI-Max for Search, and a “Power Pack” concept that fuses assets and signals into a single engine. The promise: better transparency on where conversions come from and more ways to align bids with value, not just clicks. Google’s own recap called out 90+ PMax quality improvements last year and new transparency/controls rolling out this year. Google Support Search industry coverage tallied 30+ AI-powered announcements across creativity, measurement, and agentic workflows. Search Engine Journal
Why it matters
If PMax is a black box, finance never believes the ROAS. Greater path visibility and asset-group controls make it easier to manage MER and contribution at the product/collection level. For omnichannel brands, smarter reporting across Search/YouTube/Shopping reduces “channel fights” and lets you reallocate budget based on incremental value — not who grabbed last-click credit.
How to make it pay (Donohue playbook)
- Re-model your labels. Treat Merchant Center labels as margin bands + lifecycle flags (hero SKUs, seasonal, clearance). Use them to segment asset groups and exclusions so high-margin lines don’t get cannibalised.
- Bring better signals. Upload first-party audiences (high-AOV buyers, LTV cohorts), push offline conversions(SQL/Closed-Won for services, gross profit for ecommerce), and align conversion values to contribution — not revenue alone.
- Control surfaces. Use brand and URL exclusions to keep PMax from vacuuming up your own brand terms and fragile PLPs. Tighten geo/time windows for promos.
- Measure like adults. Executive dashboards should show MER, contribution by product/collection, and incrementality (geo-tests or synthetic holdouts), not just ROAS snapshots.
Bottom line
Automation is now table stakes. Your edge is data quality, feed governance, and guardrails that reflect your margin reality. Configure those right, and PMax becomes a compounding machine — not a coin toss.
